Project overview

The bank was rapidly expanding its digital banking services and needed a more flexible and scalable customer onboarding platform capable of supporting multiple onboarding journeys across retail banking, SME banking, credit cards, and digital lending products.

Existing onboarding processes were heavily hardcoded and tightly integrated with backend systems, making even small workflow changes slow, expensive, and risky. Each onboarding flow required custom development for customer information collection, identity verification, risk assessment, compliance checks, and product-specific approval logic.

As regulatory requirements and business onboarding strategies evolved frequently, the bank needed a low-code onboarding platform that would allow business and operations teams to modify onboarding flows dynamically without requiring major redevelopment efforts.

To address these challenges, the bank initiated the development of a centralized Digital Onboarding Platform built on Camunda 7 using reusable low-code workflow components and configurable orchestration capabilities.

Business Challenges

The bank faced several operational and technical challenges with its existing onboarding architecture.

Each onboarding journey was implemented separately across different products and channels. Customer onboarding for savings accounts, credit cards, loans, and SME services all followed different implementation approaches, resulting in duplicated logic and inconsistent customer experiences.

Identity verification, customer information collection, risk scoring, sanctions screening, employee verification, and document validation were tightly embedded inside application logic. Any changes to onboarding requirements required significant backend code modifications and lengthy release cycles.

The onboarding platform also lacked workflow flexibility. Business teams could not dynamically configure onboarding rules, reorder onboarding steps, or introduce new compliance processes without involving development teams.

Another challenge was maintaining integration consistency across multiple third-party and internal services, including:

  • Identity verification providers
  • AML and sanctions screening systems
  • Fraud and risk engines
  • Core banking platforms
  • CRM systems
  • Document management systems
  • Employee verification services

The bank also needed the ability to support multiple onboarding variants for different customer types, including:

  • Retail customers
  • SME customers
  • Corporate customers
  • Payroll employees
  • Existing bank customers
  • Cross-sell onboarding journeys

As digital onboarding volumes increased, scalability and operational visibility became critical concerns. Existing systems provided limited monitoring, poor error handling, and minimal operational transparency across onboarding processes.

Our Solution

We designed and implemented a centralized Low-Code Digital Onboarding Platform using Camunda 7 as the workflow orchestration engine combined with reusable onboarding components and configurable process flows.

The platform was built to allow onboarding journeys to be assembled dynamically using pre-built workflow modules, enabling the bank to rapidly adapt onboarding processes without requiring extensive redevelopment.

Low-Code Workflow Orchestration with Camunda 7

Camunda 7 was implemented as the central orchestration engine responsible for:

  • Managing onboarding workflows and process states
  • Orchestrating onboarding steps across internal and external systems
  • Handling retries, exception management, and process recovery
  • Supporting BPMN-based workflow configuration
  • Enabling dynamic onboarding flow changes without backend code modifications
  • Managing asynchronous integrations and long-running onboarding processes

Instead of creating hardcoded onboarding journeys, workflows were built using reusable orchestration patterns and configurable process definitions.

Reusable Pre-Built Onboarding Components

We developed a reusable component library that could be shared across multiple onboarding journeys and banking products.

Pre-built onboarding modules included:

  • Customer basic information collection
  • Detailed customer profile collection
  • Employee and payroll information
  • Identity verification (IDV)
  • OCR and document extraction
  • Face matching and liveness detection
  • AML and sanctions screening
  • Fraud and risk signal evaluation
  • Customer deduplication checks
  • Address verification
  • Device fingerprinting
  • Consent and agreement management
  • Document upload and validation
  • Product eligibility validation
  • Customer risk scoring
  • Account creation orchestration
  • CRM synchronization
  • SMS and email notification services

Each component exposed standardized APIs and workflow interfaces, allowing onboarding steps to be reused consistently across different onboarding scenarios.

Dynamic Workflow Configuration

The onboarding platform supported dynamic onboarding orchestration using BPMN workflows and configurable business rules.

This enabled the bank to:

  • Add or remove onboarding steps dynamically
  • Reorder onboarding flows without application redeployment
  • Configure different onboarding journeys per product type
  • Support onboarding variations for retail, SME, and corporate customers
  • Apply risk-based onboarding flows
  • Introduce new compliance or verification steps rapidly
  • Enable onboarding experiments and phased rollouts
  • Replace third-party verification providers with minimal impact

Examples of dynamic onboarding scenarios included:

  • Simplified onboarding for low-risk customers
  • Enhanced due diligence for high-risk customers
  • Additional employee verification for payroll onboarding
  • Business document validation for SME onboarding
  • Product-specific onboarding requirements for loans or credit cards

Decision Management with DMN

Camunda DMN decision tables were implemented to externalize onboarding business rules and operational logic.

This allowed business and operations teams to manage:

  • Risk thresholds
  • Customer segmentation rules
  • Verification routing logic
  • Required document configurations
  • Eligibility criteria
  • Approval and escalation rules
  • Compliance conditions

without requiring backend application changes.

Integration Architecture

A centralized integration layer was implemented to standardize communication between onboarding workflows and backend services.

The platform integrated with:

  • Core Banking Systems
  • CRM Platforms
  • Identity Verification Providers
  • Fraud Detection Systems
  • AML & Compliance Platforms
  • Credit Scoring Services
  • Document Management Systems
  • Notification Services
  • Internal operational systems

The API-driven architecture simplified onboarding partner integration while reducing coupling between onboarding flows and backend platforms.

Monitoring, Auditability & Operational Management

The onboarding platform included centralized monitoring and operational governance capabilities, including:

  • Real-time workflow monitoring dashboards
  • Step-level onboarding tracking
  • SLA and processing time monitoring
  • Retry and failure management
  • Audit logs for compliance and operational reviews
  • Operational analytics and onboarding funnel tracking
  • KPI dashboards for onboarding performance
  • End-to-end process traceability

Camunda Cockpit and custom operational dashboards provided visibility into onboarding execution across channels and products.

Results and Business Impact

The Low-Code Digital Onboarding Platform significantly improved onboarding flexibility, operational efficiency, and scalability across the bank’s digital channels.

The bank can now rapidly configure and launch onboarding journeys using reusable workflow components instead of building onboarding processes from scratch.

Key improvements included:

  • Reduced onboarding implementation time for new products and services
  • Centralized reusable onboarding workflow components
  • Dynamic onboarding flow management using Camunda BPMN
  • Faster adaptation to regulatory and compliance changes
  • Improved customer onboarding experience across digital channels
  • Reduced dependency on hardcoded onboarding logic
  • Simplified integration with external verification and compliance providers
  • Improved onboarding scalability and operational resilience
  • Better operational visibility into onboarding workflows and customer journeys
  • Reduced maintenance and development costs through reusable modules
  • Faster rollout of onboarding enhancements and experiments
  • Support for multiple onboarding journeys across retail, SME, payroll, and corporate banking
  • Improved process consistency and governance across onboarding channels
  • Enhanced auditability and compliance tracking
  • Greater flexibility to evolve onboarding strategies over time

The new onboarding platform established a scalable and composable digital process foundation that enables the bank to continuously modernize onboarding experiences while maintaining strong compliance, operational control, and long-term adaptability.
